Start from real columns and sample rows. A ready-to-use spreadsheet with the columns Card title, Column, Owner, Priority, Due date and Notes, and 4 example rows so the structure is immediately clear.
The checklist. Board purpose: Name the workflow, customer or internal outcome, record type, owner, and review cadence; Define what belongs on this board and what belongs somewhere else; Choose the smallest set of states that describes real progress. State rules: Define the entry condition and exit evidence for every column; Separate waiting, blocked, review, and completed work instead of hiding them in progress; Name who can move work across controlled review or approval states. Flow controls: Set a visible work-in-progress limit for active states; Define priority, expedite authority, dependency, blocked, stale, and timeout handling; Plan delegation and a fallback when the normal owner is unavailable. Review and improvement: Review aging, blocked time, rework, throughput, and abandoned work on a useful cadence; Archive completed work without losing decisions or client context; Change board rules deliberately and record why the workflow changed.
Treat this as a starting point, not automatic authority. Adapt roles, approvals, legal, tax, accounting, security, privacy, and professional requirements to the actual organization and jurisdiction. Record who reviewed material changes.
