How to move project management from Excel

Inventory what the workbook really does

List the sheets, owners, formulas, lookups, macros, external links, reports, and recurring review habits. Separate operational tracking from analysis. The future system may replace the first while Excel continues to handle the second.

Ask which rows create work, which fields drive a decision, and which columns exist only because the team could not relate records another way.

Clean the current data before import

Resolve duplicate projects, inconsistent owner names, mixed date formats, obsolete status values, hidden rows, and free-text cells that contain several concepts. Do not automate ambiguity into the new system.

Keep the untouched workbook as a read-only source archive. Make a cleaned migration copy and record the date of the snapshot.

Map rows and columns to real concepts

• Projects become project records, not worksheet tabs.
• Owners become people with clear access and responsibility.
• Status becomes a controlled lifecycle with explicit transitions.
• Dates become start, due, milestone, or review dates with distinct meaning.
• Clients, files, approvals, time, and invoices become related records rather than pasted text.

Pilot one live project

Choose a current project that is important enough to be realistic and contained enough to understand. Rebuild its active work, assign owners, connect the client and files, and run one normal weekly review.

Measure whether the team can identify the next action, current risk, and latest decision without opening the old tracker.

Cut over with a clear boundary

Name the moment when the new system becomes authoritative for status and ownership. Freeze the operational parts of the workbook, preserve read-only access, and publish the exception path if the new system is unavailable or a record appears incomplete.

After the pilot is trusted, move active projects in batches. Import historical projects only when the history helps future delivery, reporting, or client context.
